Who the gap assessment is for

For sites that answer to a group standard.

Most enquiries come from a quality, compliance or EHS officer at a multinational or group site in Singapore, and from the general manager or regional director who approves the work. The site has a management system. What is needed is a clear, written view of where practice, documents, the ISO standard and the group framework differ.

A site that has joined a group

Your site was acquired and must adopt the group's management system framework, templates and policies by a set date. The assessment shows what already matches and what needs to change.

Certificates held for some years

Work on site has moved on since the documents were written. We record where daily practice and the documents differ, so you can decide which one to update.

No full-time management system manager

Internal audits, management review and audit preparation need an owner. ZES can carry out that work with your team on an agreed schedule.

A new edition or a new standard

You are planning the ISO 14001:2026 transition, or head office wants ISO 50001 or another standard added. We assess the site against the new requirements first.

An upcoming audit

A group audit, customer audit or certification body surveillance audit is on the calendar. We check the site ahead of it and help you close what we find.

For the person who signs the quote. You get a defined scope, a written quote before any work starts, and one accountable consultant. The gap report is presented to your management, so you hear the findings first-hand.

ISO gap assessment process

Documents first. Then the site. Then your people.

A ZES gap assessment has five steps: scoping, document review, time on site, interviews, and a written report presented to management. We check practice against your documents, and both against the ISO standard and any group framework your site must follow.

  1. 01Agree the scope

A short call or site visit. We confirm the standards, sites, headcount, group framework and your audit date or group deadline. You receive a written quote with the scope and schedule.

  2. 02Review the documents

We read your manuals, procedures, registers and records, your last audit reports, and the group framework if there is one. We note what to verify on site.

  3. 03Spend time on site

We watch how the work is really done, in the areas covered by the scope. We look at the records your team keeps during normal work.

  4. 04Interview the people who run it

We speak with management, operations, HR, admin and supervisors. Each interview is scheduled with your site contact in advance.

  5. 05Report to management

You receive a written gap report per standard and an action plan with owners and dates. We present both to your management and answer questions. Follow-on work is quoted separately, based on what the report shows.

Gap assessment deliverables

Gap report per standard. Action plan with owners and dates.

Each finding is written as an operational issue first, with the clause reference second. A department head can read it and know what to change without opening the standard.

  • Written gap report for each ISO standard in scope
  • Findings written as operational issues, each with its clause reference
  • Comparison against your group framework, templates and policies, where one applies
  • List of what already meets the requirements, so your team keeps what works
  • Action plan with an owner and a date for each action
  • Presentation of the findings to your management
  • Record of the areas visited, documents reviewed and people interviewed
  • Proposed scope for follow-on work, quoted separately

ISO gap assessment cost

A written quote, from your scope.

Quoted after
a short call
or site visit.

The fee depends on the standards in scope, the number of sites, headcount, and how much is already in place. We confirm it in a written quote after a short call or site visit, before any work starts.

Your written quote sets out

  • The standards, sites and departments covered by the gap assessment
  • The group framework or customer requirement we assess against
  • The days on site and who we need to interview
  • The gap report, action plan and management presentation
  • The schedule, planned around your audit date or group deadline

Follow-on work after the gap report is quoted separately, based on what the report shows. Ongoing support can be arranged as a set number of days with a named job list. Certification body audit fees are separate from ZES consultancy.

Planning the assessment

The gap assessment comes first. The rest is planned from it.

The schedule is set in your written quote after scoping. It depends on the standards, sites and headcount in scope. Tell us the date of your group, customer or certification body audit and we plan back from it.

What helps the assessment move

  • Current certificates and last audit reports sent before we start
  • The group framework, templates and policies shared at the start
  • One site contact who can arrange access and interviews
  • Department heads available on the agreed site days

What can add time

  • Several sites or legal entities in the same scope
  • Several standards assessed separately instead of as one integrated system
  • Documents held by head office that the site cannot share quickly
  • Shift work or restricted areas that need separate visits

Your written quote states the schedule for the standards, sites and scope agreed for your site.

What the gap assessment covers

What we compare on site.

We look at four things side by side: what your people do, what your documents say, what the ISO standard requires, and what your group framework requires. These are the points we check at every site.

01

The work matches the procedure

We watch a task being done and read the procedure for it. Where they differ, we record both and ask your team which one is correct.

02

The forms in use are the current ones

We compare the forms and templates at the workstation with the document register, including group templates the site has been asked to adopt.

03

Records come from normal work

We sample records for the period in scope, such as inspections, training, maintenance, incidents and purchasing, and check they are complete and signed.

04

Past findings are closed

We read your last internal, group, customer and certification body audit reports, then check on site that each corrective action is still in place.

05

Internal audit and management review have an owner

We check the audit programme, the last management review and the actions from it, and who is responsible for the next one.

06

People can explain their part

Auditors interview staff. We note where supervisors and staff describe the work the same way the documents do, and where a briefing would help.

ISO gap assessment questions

Cost, staff time, confidentiality and what comes next.

Short answers for quality, compliance and EHS officers, and for the manager who approves the work. To see how a certification body runs its audit, read what happens during an ISO audit.

What is an ISO gap assessment?

An ISO gap assessment, also called an ISO gap analysis, compares how your site works with what your documents say, what the ISO standard requires and what your group framework requires. ZES reviews the documents, spends time on site and interviews your team. You receive a written gap report per standard and an action plan with owners and dates.

How is a gap assessment different from an ISO internal audit?

An internal audit is a requirement of the standard. It is carried out at planned intervals against your own audit programme and produces audit findings. A gap assessment is wider. It also looks at a group framework, a new edition or a standard you do not hold yet, and it ends with an action plan. We do both. Many sites start with the gap assessment and schedule internal audits from it.

How is the fee worked out?

The fee depends on the standards in scope, the number of sites, headcount, and how much is already in place. We do not publish a price for this service because the scope differs from site to site. After a short call or site visit, you get a written quote that states the scope, the days on site and what you receive.

How much of our staff's time does it take?

We need one site contact to arrange access and interviews. We interview management, operations, HR, admin and supervisors, each at a time agreed in advance. Your written quote lists the days on site and the roles we need to meet, so department heads can plan around production.

We are the Singapore site of an MNC. Can ZES work to our group framework?

Yes. Send us the group framework, templates and policies your site must follow. We assess the site against the ISO standard and the group framework together, and the report shows which requirement each finding comes from. If your group has its own template, we can write the report in it.

Is our information kept confidential?

Yes. We treat client information as confidential. We have a non-disclosure agreement ready to sign whenever you want one, including before you send us any documents. If your group has its own agreement, send it to us.

How long does an ISO gap assessment take?

The schedule is set in your written quote after we scope the standards, sites, headcount and your audit date or group deadline. The gap assessment comes first. Any work to align documents and records, run internal audits, support management review or prepare for an audit is planned from the report.

What happens after the gap report?

We present the report and action plan to your management. Your team can close the actions on its own, or ask us to quote for follow-on work: aligning documents and records, internal audits, management review support, preparation for certification body, group or customer audits, closing findings and scheduled site visits. That work is quoted separately, based on what the report shows.

Can ZES support the site on an ongoing basis?

Yes. Ongoing support can be arranged as a set number of days with a named job list, such as internal audits, management review and audit preparation. It covers the management system and assurance work. It does not cover daily quality control inspection or product testing, which stay with your own team.

Who carries out the certification audit?

An independent accredited certification body audits your site and decides whether to issue or maintain the certificate. ZES is separate from the certification body and does not issue certificates. We prepare your system and your team for the audit. We do not promise an audit outcome.

Which standards can be assessed?

ISO 9001, 14001, 45001, 27001, 22000, 50001 and 41001, singly or as an integrated management system. If you are moving to the new edition of ISO 14001, read the ISO 14001:2026 transition guide.

We have other sites in the region. Can they be included?

Yes. ZES is based in Singapore and also covers sites outside Singapore, including Johor, Malaysia. Your written quote states the scope for each site.
